Tech Direct Support×Tendia

You have built the model. We build the machine underneath it.

Tendia's promise to owners is auditable transparency: every commission disclosed, every renewal caught, every unit price benchmarked, every supplier scored. That is not a marketing position — it is a software specification. This document is what Tech Direct Support would build to make it real, in what order, and what it costs.

01 — The read

What we understand about Tendia.

We read your site the way we read a brief. Here is what we took from it — so you can correct us on the first call rather than the fifth.

01

An independent GPO with one customer

You pool the volume of independent multi-site hospitality and accommodation operators and negotiate category by category. Zero platform fee to the operator. Commission paid by the supplier and disclosed in full. The operator is the only customer — and the business model is designed so that stays true.

02

Nine categories, one of them structurally different

Food, Beverages, Fruit & Vegetables, Laundry, Energy, Telecom, Security & Loss Prevention, IT and Chemicals. Energy runs on progressive buying — tranches across the contract term rather than a fixed-price gamble. No other hospitality GPO offers it. That is a genuine moat, and it is also the category with the most demanding data and timing requirements.

03

Deliberately not a technology project

No system migration. No ERP dependency. Contracts, goods and invoices flow directly between operator and supplier; Tendia sits alongside strategically, not in the transaction path. This is the right commercial call — and it makes the software problem harder, not easier, because you must produce intelligence without owning the rails.

04

Three promises you have put in writing

Never mandate a supplier. Never hide a commercial position. Never share operator data. Each of those is enforceable only if the systems behind them are built to enforce it — commission rates fixed before activation and rendered on every statement, tenant-isolated data, an audit trail an owner can pull at any time.

05

An operator's credibility, not a consultant's

Jack Sarraj ran the largest Group Procurement Organisation in the Pacific, governing north of a billion dollars in annual spend, across hospitality, retail, energy, banking and communications in Australia, the UAE, Saudi Arabia, APAC and the GCC. That is the asset. The software's job is to let one operator's judgement scale to hundreds of venues without diluting it.

06

Onboarding is three steps — and step two is the bottleneck

Sign an NDA. Share your spend data. Receive a category-by-category savings plan. Step one and three are easy. Step two is where every GPO quietly loses weeks: messy invoices, inconsistent line items, no common category taxonomy, twelve venues in six formats. You quote six to eight weeks to first saving. The intake is the lever.

02 — The gap

Every promise on your site is a system that has to exist.

This is not a criticism of Tendia — it is the standard translation from commercial model to engineering scope. Nine claims, nine builds. Most GPOs never make this translation and end up running a billion-dollar promise on spreadsheets and goodwill.

01
"Our commission is paid by the supplier and disclosed in full, category by category."
Requires an immutable commission ledger: rates versioned per supplier and category, locked at activation, joined to transaction volume, and rendered onto a statement the operator can reconcile independently. Disclosure is only credible if it is computed, not typed.
02
"Share your spend data. Receive a category-by-category savings plan."
Requires a spend intake engine: document AI over invoices, contracts and statements in whatever format arrives, line-item extraction, unit normalisation, supplier entity resolution, and mapping into a canonical category taxonomy. Today this is analyst weeks. It should be a 48-hour automated pass with humans on exceptions only.
03
"We show how your unit prices compare — venue against venue, and against the wider pooled book."
Requires a benchmarking engine over a normalised pooled dataset, with unit-of-measure reconciliation (a 2kg pack and a 500g pack are not comparable until something makes them so) and privacy-preserving aggregation, so no operator can reverse-engineer another operator's pricing from the benchmark.
04
"The one site paying nine percent above contracted rates. We find it, cost it, and bring it back into line."
Requires leakage detection: continuous variance monitoring of actual invoice prices against contracted rates, per venue, per SKU, with a costed exception queue and a workflow that closes the loop rather than just raising a flag.
05
"Contract Integrity Monitor — flags the moment any term drifts from what was negotiated."
Requires contract intelligence: clause extraction into a structured schema at execution, then continuous comparison of live invoice and delivery behaviour against those extracted terms. This is retrieval-augmented document AI with a strict schema and a human review path — precisely the architecture we shipped for a legal-AI platform in London and a bank in New York.
06
"We track every expiry across your portfolio and run the renewal ahead of time."
Requires a renewal and obligation calendar populated automatically from extracted contract dates, with notice-period arithmetic, auto-renewal trap detection, escalation clauses, and tasking that reaches a human before the window closes — not a shared spreadsheet with reminders.
07
"Supplier Performance Scoring — delivery, quality, pricing consistency, disclosure compliance, in real time."
Requires a supplier scoring pipeline ingesting delivery and fill-rate signals, credit notes, complaint records and price variance, weighted per category, versioned so a score can be defended when a supplier disputes it. The number on your homepage today reads FOOD // SCORE: 94.1. Something has to compute that.
08
"Your commercial information belongs to your operation. Full stop."
Requires an enforced data posture: per-tenant isolation, Australian data residency, PII redaction before any model call, enterprise model APIs under no-training clauses, full logging of every model invocation, and an access trail an owner can audit. A promise not enforced in architecture is a promise waiting to be broken by an integration.
09
"The Tendia Terminal — every venue, agreement and dollar in one place. Every month, without asking."
Requires the product itself: a multi-tenant SaaS platform with role-based access across owner, venue manager and Tendia category manager, scheduled reporting, and an export path. Right now the Terminal is the strongest thing you sell and the thing most exposed if it is not there when a serious operator asks to see it.

AI didn't change what good software is. It raised the bar. What we ship in 2026 has to run, has to be observable, has to be the system you can live with three years from now.

03 — Capability

Six layers of work, one delivery team.

TDS is an Australian software development company operating across Australia, APAC and Europe. Senior partners in Australia, AU contracting entity, AU privacy posture, data residency honoured where required. No outsourced layer between you and the engineers.

I

AI systems

LLM applications, RAG knowledge systems, autonomous agents, computer vision, predictive models. Production AI with routing, guardrails, evals and observability — not a model wrapped in a chat box.

II

Custom software

Web applications, internal tools, client portals, multi-tenant SaaS, mobile. Built around how an operation actually runs rather than how a template assumes it does.

III

Process automation

Business process automation and workflow redesign. Connect the tools, retire the manual handoffs, keep the audit trail intact.

IV

Enterprise systems

ERP implementation, integration and data migration. One source of truth across finance, inventory and operations.

V

Operations support

Rostering, compliance, 24/7 coverage, hours verification, high-volume inbox response, recruitment and sourcing. The back office as a service.

VI

Digital marketing

SEO, social, Google and Meta advertising, graphic design, video, and outbound calling. Coordinated on pipeline outcomes, not deliverable counts.

04 — The mapping

Every Tendia requirement maps to something we have already shipped.

We are not proposing to learn your problem on your budget. The systems below are in production today across banking, fintech, legal AI, voice and publishing — and each one is a near-exact analogue of a Tendia requirement.

05 — Flagship build

The Tendia Terminal, as a real product.

Multi-tenant, role-aware, Australian-resident. Built so an owner can log in on a Sunday night, see every venue, every agreement and every dollar of supplier spend, and pull the evidence behind any number on the screen.

What the operator gets
  • One screen for the portfolio. Spend by venue, by category, by supplier, this month against last, against contract.
  • Evidence behind every number. Click a figure, get the invoice line, the contracted rate and the variance.
  • Renewals before the date, not after. Notice periods calculated, auto-renewal traps flagged.
  • A statement they can audit. Commission by category, by supplier, reconcilable against volume without asking Tendia for anything.
What Tendia gets
  • Category desk leverage. One category manager covers many more operators because the analysis arrives done.
  • A defensible product asset. The Terminal stops being a claim on a website and becomes the thing that makes the business hard to copy.
  • Onboarding measured in days. The six-to-eight-week promise becomes conservative rather than optimistic.
  • An answer to due diligence. When a serious multi-site group or an investor asks to see the platform, there is a platform.
06 — Signature flow

Step two of your onboarding, handed back automated.

"Sign an NDA. Share your spend data. Receive a category-by-category savings plan." Step two is where the weeks go. This is the same document-intelligence pipeline we run for accounts payable, retargeted at procurement intake.

Pipeline
Stage 01

Intake

Operator drops twelve months of invoices, statements and executed contracts. Any format. No portal training required.

Stage 02

Extraction

Document AI pulls line items, units, rates, dates and clauses. Confidence scored per field; low confidence routes to review rather than guessing.

Stage 03

Normalisation

Supplier entity resolution, SKU matching, unit-of-measure conversion, mapping into the Tendia category taxonomy.

Stage 04

Benchmark

Normalised unit prices compared venue-to-venue and against the pooled book. Leakage costed line by line.

Stage 05

Plan generation

A category-by-category savings plan drafted with figures attached, ready for a category manager to sharpen — not to build from nothing.

Stage 06

Audit write

Every extraction, decision and figure written to a signed trail. Defensible if a supplier or an owner ever questions a number.

07 — Beyond the platform

The two things that decide whether the platform ever gets used.

A GPO lives or dies on operators signed and suppliers held to account. Software helps with both — but only alongside pipeline and a back office that runs.

Growth · digital marketing

Pipeline into multi-site operators

Your buyer is a specific, findable person: an owner or operations lead running between three and fifty venues, currently inside a brand-controlled buying group or a P2P platform, and quietly suspicious of both. That is a targetable audience, not a broad market.

  • Website off no-code. tendia.ai currently runs on a no-code builder. It reads well and it will not scale — server-rendered pages, real schema markup, controllable performance and a CMS your team can run. Owned infrastructure for the asset your credibility sits on.
  • SEO built to rank and convert. "Group purchasing hospitality Australia", "GPO for pubs and hotels", "hospitality procurement savings", plus the category long tail. The procurement guide you have already written is the right content play — it needs the technical foundation under it.
  • LinkedIn and outbound. Founder-led content in Jack's voice, paired with targeted outbound to named multi-site groups. Cold calling that books real meetings, not dials logged.
  • Creative and video. Graphic design and video editing for the explainer that makes a GPO make sense in sixty seconds — the thing you say your model can be explained in.
  • Paid, narrowly. Google and Meta only where intent already exists. A GPO is a considered purchase; paid supports the pipeline, it does not create it.
Operations support

The category desk, staffed

"When something goes wrong, you have one point of accountability: us." That promise creates an operational load that grows linearly with every venue you sign. TDS runs that load as a service so Tendia's senior people stay on category strategy.

  • Supplier performance desk. Chasing fill rates, credit notes, delivery failures and quality complaints against the scoring pipeline — so scores reflect reality and suppliers feel the accountability.
  • Renewal and contract calendar. Working the queue the Terminal generates: notice periods, re-tender prep, expiry escalation.
  • Email response management. High-volume operator and supplier inboxes handled on-brand and on time, escalating only what needs a Tendia decision.
  • Coverage and compliance. Extended-hours coverage as the operator book grows across time zones, plus audit-ready documentation as a standing state rather than a scramble.
  • Recruiting and sourcing. When the category desk needs to become permanent headcount, we source and screen for it.
08 — The two-way

We can also sit on your IT panel.

Your IT category page describes a technology partner across six service domains. TDS covers the software, AI and advisory half of that scope natively — which means this relationship can run in both directions: TDS builds Tendia's platform, and TDS delivers into Tendia's operator book as a disclosed, benchmarked, supplier-agnostic panel member.

01

Advisory & strategic planning

AI implementation & strategy, technical consulting, technology budgeting and lifecycle planning, vendor assessment. Direct TDS coverage.

02

Technology project services

Project management and delivery, hotel openings and new builds, rebranding and migrations. Direct TDS coverage.

03

Infrastructure & network

Structured cabling, network and wireless infrastructure, network security. Partner-delivered, TDS-managed.

04

Telecommunications

Cloud PBX and AI voice agents, ISP and connectivity. Direct TDS coverage — we co-founded and shipped a production AI voice platform.

05

Smart hospitality & guest experience

IPTV and casting, door locking and access control, guest room management, lighting control. Integration and orchestration layer by TDS.

06

IT support & managed services

Field services support, network management, system upgrades and refresh. Direct TDS coverage — 24/7 operations support is an existing service line.

Stated plainly, because your model demands it: if TDS ever appears on a Tendia panel, that is a supplier relationship subject to your disclosure rules like any other — commission fixed before activation, disclosed by category, visible on every statement. We would expect nothing else, and we would expect it in writing. The platform build and any panel position are separately contracted so neither can quietly subsidise the other.

09 — Roadmap

Five phases. Each one ends with something in your hand.

Not a slide deck. Not a meeting summary. A working prototype, a staged system, a documented runbook, a monthly review. Real demos every two weeks — no quarterly waterfall, no surprise reveals. Phases overlap where dependencies allow; the sequence below is the recommended path, not a fixed contract.

Phase00Weeks 1–2

Discovery & costed architecture

Two weeks, fixed fee, ends in a document you own whether or not you build with us. We map the current process end to end, run your real invoice and contract set through our extraction stack to measure what is actually achievable on your documents, and produce the target architecture with a costed build plan.

  • Target architecture for the Terminal and Intelligence layer
  • Extraction accuracy benchmarked on Tendia's own document set
  • Category taxonomy and data model, drafted
  • Costed, sequenced build plan with fixed numbers
From AUD 1.5kFixed feeDeliverable, not a proposal
Phase01Weeks 1–8

Spend intake engine

The fastest route to commercial value: turn onboarding step two from analyst weeks into an automated pass. This is the piece that lets you sign operators faster than a competitor can quote them, and it pays for itself on the first two engagements.

  • Document AI over invoices, statements and executed contracts
  • Supplier and SKU entity resolution, unit-of-measure normalisation
  • Canonical category taxonomy with mapping and review queue
  • Draft savings plan generated with figures attached
  • Signed audit trail on every extraction and decision
From AUD 15kMilestone-billed6–8 weeks
Phase02Weeks 6–18

Tendia Terminal v1

The product. Multi-tenant, role-aware, Australian-resident, with the governance layer built in from the first commit rather than retrofitted before a due diligence request.

  • Owner portfolio view — venues, categories, suppliers, spend
  • Category detail down to unit price with evidence on click
  • Commission ledger and monthly disclosed statement generation
  • Renewal and obligation calendar with notice-period arithmetic
  • Benchmarking and leakage exception queue, costed and assigned
  • Tenant isolation, AU residency, audit trail, role-based access
From AUD 45kMilestone-billed10–14 weeks
Phase03Weeks 14–28

Tendia Intelligence — four production agents

The four engines you already market, built as production AI: routed, guardrailed, logged, and covered by an eval suite that catches regressions before an operator does. The model is one component, not the product.

  • Category benchmarking over the pooled book, privacy-preserving
  • Market anomaly detection on price movement and supplier behaviour
  • Contract integrity monitor — clause schema plus live drift detection
  • Supplier performance scoring, versioned and defensible under dispute
  • PII redaction pre-model, no-training model APIs, full call logging
  • Eval sets, traces, latency and cost observability

What you own
  • The code, the data, the models. Plus the integrations, the runbooks, and the right to walk. Standard IP clauses in our MSA, no clever footnotes.
  • No lock-in. We keep a non-exclusive licence to anonymised tooling built generically. Nothing Tendia-specific is ever reused elsewhere.
  • Documented handover. Cutover with monitoring, training, and a runbook your team owns the moment the system goes live.
How your data is handled
  • Nothing leaves agreed boundaries without explicit written consent. Australian data residency honoured where required.
  • Enterprise model APIs with no-training clauses. PII redaction built into every agent. Every model call logged.
  • Uncertainty disclosed before you sign, not after. If part of a system is unproven on your data, we say so in discovery.
11 — Why TDS

Two Australian companies that dislike the same thing: a middleman with a second customer.

01

Australian entity, Australian posture

Senior partners in Australia with a full delivery team across Australia, APAC and Europe. AU business-hours coverage, AU contracting entity, AU privacy posture, data residency honoured for clients who require it. Your promise on data sovereignty is one we can actually contract to.

02

We have built the hard version of this

A compliance copilot inside a bank in New York. A ledger-grade reconciliation agent in Copenhagen. A multi-agent contract review platform in London. A production voice AI across hospitals and banks. Regulated, audited, and still running. Procurement intelligence is the same discipline pointed at a different domain.

03

Hospitality is already a sector we serve

Loyalty programmes, kiosk experiences, multi-property reporting and demand forecasting sit inside our existing hospitality practice, alongside logistics, financial services and government. We will not be learning your industry's vocabulary on your invoice.

04

We answer the phone in year three

Five stages — discover, design, build, deploy, support — and the last one is the one most agencies quietly skip. We are the team you call when something breaks at 11pm on a Sunday, which is exactly when a procurement platform breaks.

Next step

Bring us the messiest spend file you have.

Thirty minutes, no pitch, no pressure. Bring a real operator's twelve months of invoices and contracts and we will tell you honestly what our extraction stack can and cannot do with it — before anyone signs anything. If the answer is that you do not need us yet, we will say that too.
